Strip the Assumptions: What Enterprise AI Adoption Actually Is
Most enterprise conversations about GenAI are arguments about assumptions nobody has questioned. Here is what stays when you strip everything else away.
Most enterprise conversations about generative AI are not conversations about technology. They are arguments about assumptions, and nobody is questioning the assumptions.
I have sat in enough of those rooms to recognize the pattern. Someone presents a business case with a tidy ROI model. Someone else raises a governance concern. A third person references what a competitor is doing. The conversation sounds strategic. It is not. It is a negotiation between inherited frames, and the inherited frames are wrong.
First principles thinking means refusing to carry forward what you borrowed. Start from what is provably true. Build only from what survives the stripping.
Here is what that exercise produces.
The five assumptions running every enterprise AI conversation
1. This is a technology adoption problem.
The analogy says: we adopted cloud, we adopted SaaS, now we adopt AI. The analogy breaks immediately.
Cloud replaced infrastructure. SaaS replaced packaged software. Generative AI does not replace anything. It reduces the marginal cost of specific cognitive outputs. That is a different category of change, and it requires a different adoption model.
2. ROI is measurable in the short term.
Finance wants a business case before anything moves. The problem: knowledge work output has never been reliably measurable, even before AI entered the picture. Generative AI does not solve that measurement problem. It adds a new variable to an equation that was already unsolved.
3. The model is the limiting factor.
Get a better model, or the right model, and adoption accelerates. This inverts the actual constraint. In almost every enterprise deployment I have seen or heard about, the bottleneck is not model capability. It is the organization's capacity to evaluate whether outputs are trustworthy.
4. Governance must be solved before scaling.
Get the policy right, get the guardrails right, then scale. This sounds responsible. It is actually a risk trade made implicitly. Waiting is not risk-neutral. It carries its own costs: capability gap, adoption debt, a slower organizational learning curve. Governance is a continuous calibration, not a precondition.
5. The value lives in automation.
Replace the headcount. Eliminate the process. The math on full automation looks appealing until you account for the error correction problem. Automated errors compound. Augmented humans correct in real time.
What survives the stripping
Remove every assumption. Strip the analogies, the vendor narratives, the org chart pressure. Six statements remain that are provably true regardless of which model you use, which vendor you select, or what industry you are in.
Knowledge work is a bundle of discrete cognitive tasks. Each task has a frequency, a difficulty, and a cost. Human attention is the scarcest and most expensive resource in any organization. Generative AI reduces the marginal cost of producing certain cognitive outputs, primarily text, code, analysis, and synthesis. The value of reduced-cost output depends entirely on whether the humans receiving it can evaluate whether it is correct. Organizational capability builds through use, not planning. Risk is never eliminated. It is traded. Inaction is itself a risk position, not a neutral one.
That is the foundation. Everything else is strategy layered on top.
Rebuilt from zero
If you build from only those six truths, the picture changes shape.
Adoption becomes a task economics problem, not a platform problem.
The right first question is not "what is our AI strategy." It is: which cognitive tasks consume the most attention in this organization? Which of those tasks can generative AI produce acceptable outputs for? What is the cost of an error in each task, and do our people have the domain skill to catch it?
That question produces a ranked list of high-leverage use cases. It is empirical, not theoretical. You can act on it Monday morning.
Measurement shifts from activity to decisions.
You do not measure tokens generated, prompts run, or seats licensed. You measure whether specific decisions improved. Did engineering shipping velocity change? Did first-draft communication quality improve? Did analysts spend more time on interpretation and less on data assembly?
Activity metrics are proxies. Decision quality is the signal.
Governance becomes empirical, not precautionary.
Instead of asking "is this safe to deploy before we start," you ask "which tasks, at which error rates, with which humans in the loop." Governance is a continuous risk calibration built on actual usage data, not a policy document written before anyone used the tool.
The document written before use is mostly fiction.
Talent investment changes direction.
The scarce resource is not prompt engineering or "AI fluency" broadly. It is evaluation capacity: people who can distinguish good AI output from bad output in their specific domain. A senior engineer who immediately spots a plausible but incorrect code suggestion is more valuable than someone who generates more suggestions faster.
You need fewer generators and more evaluators.
The build, buy, or partner question sharpens.
The question is not "which model is best." It is: which tasks are high enough leverage, common enough in our workflows, and stable enough in their requirements to warrant building durable evaluation infrastructure around?
That produces a much shorter list and a much clearer investment thesis.

The shift that stings a little
The most disorienting change is the last one. Speed of learning beats speed of deployment.
The organizations that compound fastest are not the ones that deployed the most tools in 2024 and 2025. They are the ones that built the tightest loop between use, evaluation, correction, and improvement.
That loop is not a technology problem. It is a leadership problem.
Most enterprise AI conversations never reach it. They are still negotiating the assumptions they inherited and never questioned.
Stop arguing about the assumptions. Start from what is true. Build from there.
